Who Created the Business Model Canvas?

Business theorist Alexander Osterwalder created the business model canvas following his earlier work on business model ontology.

The Core Structures of Business Models

Based on his analysis, Osterwalder proposed that all businesses share similar modeling, using the following core structures:

Infrastructure : This includes key business activities, key resources, and key partners that the business leverages on a regular basis.

Offering : The concept of offering deals with the unique value proposition of a business, which is what distinguishes one business from another.

Customers : This includes customer segments, channels, and customer relationships, all of which drive the strategy and overall success of a business.

Finances : Finances include both the cost structure and the revenue streams that drive the profit of a business.

When Was the Business Model Canvas Invented?

Alexander Osterwalder invented the business model canvas in 2008, following his work on business model ontology. Since 2008, business experts have created many variations on Osterwalder’s original business model canvas, including ones that are industry specific.

What Do You Include in a Business Model Canvas Template?

A business model canvas has a few main components that build out the structure, organization, and strategy of a business. The components include the following:

Key Activities : The key activities identify the crucial steps and activities a business must perform in order to deliver on its propositions and continue to succeed. As a business changes and grows, it must discover new techniques to perform better, provide better services or products, and consider how these key activities help to drive the value proposition.

Key Resources/Partners : The key resources delineate the strategic assets needed to achieve core business goals and maintain a more targeted and successful approach than one’s competitors. Three core business products make up the key resources: product, scope, and infrastructure.

Value Proposition : This is the driving force of the business, as it identifies the uniqueness of a business’s offering (i.e., what differentiates it from other competitors). The value prop works to pinpoint the needs of the customer and deliver on those needs with the company’s own product or service.

Channels : The channels signify the various media used to communicate the value prop to the appropriate customers. Channels also identify where and how you will sell your product and to what customers.

Customer Segments : This refers to the way in which customers interact with the business through the product or service lifecycle and which type of market a customer might engage with. Types of markets can include niche, mass, segmented, diversified, or multi-sided.

Cost Structure : The cost structure of a business model canvas pairs together how key activities will drive costs and determines how well the costs are aligned with the value prop. It is at this time that businesses must determine other key cost decisions, like using a fixed, variable, cost-driven, or value-driven structure and figuring out how the scope and scale of the business relate to the costs and revenue.

Revenue Streams : This determines the way a company generates revenue from each customer segment. Revenue streams can come in the form of asset sales, usage or subscription fees, lending, leasing, renting, licensing, brokerage fees, and advertising. A business determines its revenue streams based on its overall structure.

What Is a Business Model Canvas Report?

A business model canvas report is a roll-up of all the key details described in a business model canvas. The report aims to describe each component in further detail, providing commentary on both why a company is structured the way it is and how it plans to attain that structure.

What Is a Lean Canvas Template?

A lean canvas template is a one-page business plan that summarizes a business and breaks it down into nine key elements. Those elements include problems, solutions, key metrics, value propositions, advantages, channels, customer segments, cost structures, and revenue streams.

Why Have a Business Model Canvas?

Businesses and organizations should have a business model canvas in order to break down the key components of a business and discuss what is and isn’t working. This process will help you identify problem areas, improve on certain aspects, and continue to grow, generate revenue, and succeed.

Tips For Creating a Business Model Canvas

The best way to get started is by gathering a core group comprised of key team members and stakeholders (ideally around 3-5 people) and drawing out a canvas on paper or creating a canvas digitally.

Allow yourself plenty of undisturbed time to start mapping out a high-level overview of the business and its structure. Connect the core building blocks of your business, like market segments and target customers, and brainstorm how to achieve the most success.

Make sure to keep on open mind and separate the current from the ideal state of the business. After you have completed your canvas, review it and share it with your team to collect further ideas or comments. Ask team members to look for missing details, both in the design and structure of the canvas.

Once you have completed the canvas review, test your new plan and analyze it periodically to ensure it is working for your business.

What is the Business Model Canvas

Before 2004, entrepreneurs suffered from prolonged and cumbersome business plans. Alexander Osterwalder facilitated the creation of a business model by introducing the Business Model Canvas (BMC) .

Osterwalder, together with Pigneur, described five phases of channel development.

  • Awareness includes channels that establish the initial contact with the target audience and develop the connection. It usually involves marketing channels.
  • Evaluation implies allowing potential buyers to try your goods and see the value. Popular channels are free samples, reviews, and case studies.
  • Purchase is about when and by what means customers can buy your product. The channels vary significantly depending on the prevalence of online or offline communication.
  • Delivery describes how an end consumer receives a product.
  • After-sales is usually limited to customer support that provides after-sales service and resolves problems.

There can be several methods of monetization:

  • Advertising : It’s relevant for such niches as blogging or IT platforms. The revenue comes from advertisers who want to reach your audience.
  • Freemium : This applies to services only. Some features are free, while premium ones are paid for.
  • Subscription : It’s similar to a fee-based monetization. The only difference is that a consumer pays for getting access to the service for a limited time, not forever.

In the Business Model Canvas, key resources are divided into four categories. Here are they explained:

  • Tangible – Any physical resources, from real estate to equipment. The stocks also fall in the category.

Key partners are parties like suppliers who are vital to flawless business operations. In other words, a company can’t survive without them. There are four categories to include in the Business Model Canvas:

  • Supplier – A partner who supplies you with raw materials or finished goods

All the mentioned above blocks of the Business Model Canvas aren’t implemented for free. Startups and enterprises spend money on production and accompanying services. To set realistic revenue goals, a company needs to estimate the costs first.

The costs vary depending on the industry. For example, some businesses have to cover R&D expenditures, together with production and post-service. Others, however, exclude this debit from the template.

Once the Business Model Canvas is ready, you need to analyze it. For this, you should assess the canvas in terms of three points:

  • Is it logical and coherent? Are there are misaligned blocks? If yes, address the issue.
  • What can be improved? If you find any mediocre blocks, devote more time to improve them.
  • Are there any other ideas to consider? Maybe you can add something to the existing template or design a new one?
  • Does my team agree with the canvas? If not, reconsider the arguable moments. To prove your point of view, rely on data and facts.
  • Have I taken into account a long-term competitive advantage? If no, address the point. You need to consider the market and competitors when building a business plan.

What to Do After?

After you have examined the canvas, you can integrate it into your daily routine. Here is how it can be utilized:

  • Track the changes. Any company evolves with time. A plan helps to make sure that changes don’t contravene core principles.
  • Onboard top-management. The model communicates who you are and how you live. Instead of describing everything on your own, you can let new hires read everything.
  • Guide the brainstorming. Every time you have a meeting where a team is generating ideas, place the canvas in front. It will help to reject unfit ideas.

  • Prefer teamwork: It’s better to brainstorm side by side with reliable and competent team members rather than alone. You reduce the risk of designing the canvas from one perspective.
  • Work on a whiteboard: The more space you have, the better. It allows the whole team to have a good look at the template and facilitates the process.
  • Stock up on stationery: Colored markers and stickers will help you to group the ideas when brainstorming. Otherwise, you risk ending up with an incoherent Business Model Canvas.
  • Devote enough time: Don’t allocate half an hour or schedule an important meeting right after the brainstorming. You will need a minimum of one hour for a draft.

There are 9 building blocks in the business model canvas that outline key business drivers. These building blocks are key elements in understanding how your business can make money.

  • Key Activities: Identify the key steps you need to take in order for your business to deliver on its promises and make sure development rolls out smoothly. What actions or activities do your value propositions require you to make?

The business model canvas is a strategic planning  tool used by managers to illustrate and develop their business model. The business model canvas template clearly identifies the key elements that make up a business. Additionally, it simplifies a business plan into a condensed form. In this way, the business model canvas template acts like an executive summary for the business plan.

The business model canvas template was originally introduced by Alexander Osterwalder in his 2004 thesis, “The Business Model Ontology – A Proposition in a Design Science Approach”. Since then, the business model canvas template has been taught at business schools and iterated upon to fit more niche businesses.

There are nine main building blocks in the business model canvas template:

  • Key Partners
  • Key Activities
  • Key Resources
  • Value Propositions
  • Customer Relationships
  • Customer Segments
  • Cost Structure
  • Revenue Streams

The following is a breakdown of each of these nine elements. These elements all link and work with each other to ensure the success of the business.

#1. Key Partners

Key partners are the companies or people your business works with to create a strategic relationship. A few examples of key partners are suppliers or distribution partners in the supply chain .

Here are a few things to consider about key partners:

  • What key resources does your company receive from these partners?
  • What key activities are performed by these partners?
  • What is your company’s motivation for working with these key partners? Is there something specific that only they can provide? Do they help lower costs?

#2. Key Activities

Key activities are specific activities or tasks that are fundamental to the operation of your business. An example of a key activity would be the procurement of fresh produce in bulk for a restaurant.

Here are a few things to consider about key activities:

  • What key activities are necessary to deliver your value proposition ?
  • What activities set your company apart from others?
  • How do your revenue streams , distribution channels , and customer relationships differ from competitors? How do your key activities affect these?
  • Do you need to procure specific niche resources?
  • Do you need to streamline to keep costs and prices low?

#3. Key Resources

Key resources are the assets necessary to operate and deliver your value proposition. For example, a diamond mining company cannot operate without mining equipment . Alternatively, an automotive company cannot operate without the human capital and expertise that goes into designing cars.

Here are a few things to consider about key resources:

  • What specific assets are necessary to operate your business and deliver your value proposition ?
  • What resources do your distribution channels and revenue streams need to function?
  • What resources are needed to maintain customer relationships and customer satisfaction ?
  • Does your company require significant capital or human resources?

#4. Value Propositions

Value propositions are arguably the most important element of the business model canvas template. The value proposition determines the fundamental offering the company is trying to give its customers. It is the primary driver of business operations. For example, Spotify’s value proposition,  “Music for everyone.” , eloquently states its mission and offering. Spotify wants to be a music streaming platform that has music selections for everyone.

Here are a few things to consider about value propositions:

  • What exactly is your company trying to give to customers?
  • What problem is your company trying to solve and what needs are your company satisfying?
  • How do you offer something different that satisfies the demands of your  customer segments (e.g. price, quality, design, status, etc.)?

#5. Customer Relationships

Customer relationships are the different types of interactions a company has with its customers. For example, a designer suit company will provide significant help for the customer, tailoring to their needs and working directly with them to create the suit they want. Conversely, telecommunications companies often have poor reputations and customer relationships as many practice aggressive and predatory sales practices through their call centers. Compared to telecommunications companies, the designer suit company has significantly richer and more fulfilling customer relationships.

Here are a few things to consider about customer relationships:

  • What type of relationship does your company have with its customers? For example, do you provide dedicated assistance or are they expected to self-serve their needs through provided support channels?
  • How does the business interact with customers and how does this differ between customer segments ?
  • Does your company frequently communicate with customers?
  • How much support is provided by your company?

#6. Channels

Channels are the different structures and methods that are used to deliver your company’s product and value proposition to its customers. Channels encompass all of a company’s supply, distribution, and marketing channels. It is important to consider all channels of a company and make sure they are functioning cohesively. For example, a company like Amazon needs to consider how its fulfillment centers and shipping services are integrated to send out timely shipments.

Here are a few things to consider about channels:

  • How do you deliver your  value proposition ?
  • How do you reach your  customer segments ? What channels are used?
  • Are your supply, distribution, marketing, and communication channels well-integrated and cost-efficient? Are they being utilized effectively?

#7. Customer Segments

Customer Segments are the different types of customers that a company manages. A company that produces different products will need to interact with different types of customers.

An example of this would be airline companies. Airlines offer tickets for economy, business, and first-class customers. First-class passengers have access to exclusive benefits and luxury travel arrangements. Conversely, economy passengers are provided much less support, thus costing less, but also coming in significantly larger amounts.

Here are a few things to consider about customer segments:

  • Who is the main focus of your value proposition? Who are you creating value for?
  • Who are your most important customers? What are they like? What do they need? What do they enjoy?
  • What are your different types of customers ?
  • What is the customer market like? Is your company targeting a small niche community or a mass market?

#8. Cost Structure

The cost structure refers to how a company spends money on operations. It consists of the company’s key costs and the company’s level of focus on costs. If a company is cost-driven, it focuses on minimizing costs and, thus, prices for customers. Alternatively, if a company is value-driven, it focuses on creating value for its customers, with less focus on cost.

An example of this would be a comparison between fashion retailers, Forever 21 and Gucci. Forever 21 is a fast-fashion company focused on delivering the newest styles at low costs – a cost-driven company. Alternatively, Gucci is a luxury brand focused on delivering high-quality clothes and accessories designed with the latest trends in the fashion industry – a value-driven company.

Here are a few things to consider about cost structure:

  • What are the key costs in your company’s business model
  • What are the major drivers of cost ?
  • How do your  key activities and  key resources  contribute to the cost structure?
  • How do your costs relate to your  revenue streams?
  • Is your company properly utilizing economies of scale ?
  • What proportion of costs are fixed and variable ?
  • Is your company focused on cost-optimization or value?

#9. Revenue Streams

Revenue streams are a company’s source of cash flows . They are the final element of the business model canvas template. Revenue streams are the different ways your company’s value proposition generates money. A company might have multiple revenue streams. For example, Apple has multiple revenue streams between its variety of products and its services, such as Apple Music.

Here are a few things to consider about revenue streams:

  • Does your company have multiple methods of generating revenue ?
  • What is the pricing strategy for the products offered by your company?
  • Through what  channels do your customers pay?
  • Does your company offer multiple forms of payment (up-front, payment plans, financing, etc.)?

A business model canvas (BMC) is a one-page model that provides a clear and concise overview of a company's value proposition, target customer segments, revenue streams, cost structure, key activities, resources, partnerships, and channels.

By filling out each section of the canvas, business owners and entrepreneurs can gain a deeper understanding of different business models, identify areas for improvement, and develop strategies to achieve their goals.

The business model canvas template helps with:

  • Gathering observations across an organization and build a strategy
  • Aligning teams around a common vision
  • Identifying areas for improvement
  • Making it easier to communicate your ideas to others

How to use the Business model canvas template

Use the following building blocks to build a cohesive business strategy:

1. Identify your customer segments

Who are the people or organizations that will be using your product or service? Try to be as specific as possible — build a customer persona to consider factors such as demographics, psychographics, and behaviors.

For an added level of detail, map out the customer journey to identify key touchpoints.

2. Define your value proposition

What is the unique value that your product or service offers to your customers? This should be a clear and concise statement that summarizes the benefits of your product or service, and how they address customer needs.

3. Identify your channels

Which methods of communication do you plan to use to spread the word about your business to your customers and your key partners? Will you be using online marketing, social media, direct mail, or some other method? List all the channels you plan to use.

4. Describe your customer relationships

How will you interact with your customer base? Will you be providing customer support, offering loyalty programs, or engaging in other ways? Be specific about the types of relationships you will be building with your customers.

5. Define your revenue streams

How will you generate revenue from your product or service? Will you be charging for subscriptions, selling products, or using advertising? List all the revenue streams and pricing models you plan to use.

6. Identify your key resources

What are the resources you need to deliver your value proposition? This could include things like technology, equipment, human resources, intellectual property, or physical assets.

7. Describe your key activities

What are the core activities required to operate your business? This could include things like product development, manufacturing, distribution channels, marketing, sales, or customer service.

8. Identify your partnerships

What external parties will you need to collaborate with to achieve your goals? This could include suppliers, distributors, or other businesses that complement your product or service. Understanding key partnerships can help give you a leg-up against potential competitors.

9. Define your cost structure

What are the costs associated with operating your business? This could include things like salaries, rent, utilities, marketing expenses, or product development costs.

10. Review the canvas

Once you have filled out all the sections, review your canvas and make any necessary adjustments. You may want to consider whether there are any areas that need further refinement, or if there are any inconsistencies that need to be resolved.

11. Next steps

Use the canvas to guide your decision-making and strategy development. You may want to share it with your team, investors, or other stakeholders to get their feedback and input. Update it regularly as your business evolves and grows to inform your roadmap.

Tips for creating a business model canvas

Invite more team members into the workflow to help with building out each section of the canvas. Team members can provide valuable feedback and unique insights that will strengthen the quality of your business model canvas

Try use cases other than business plans

A business model canvas can be used for more than new business models or an existing business strategy. For example, try gathering insights across an organization to build a more inclusive environment.

Keep it simple

The canvas is meant to provide a high-level overview of your idea on a single page. Avoid getting bogged down in details and keep your descriptions concise and to the point.

How To Use These Business Model Templates

What Is A Business Model

A business model innovation has a higher potential to deliver an innovation advantage than having a unique product or service. Products and services are easy to copy whereas a business model is embedded in the DNA of the business and the way it works.

Here are a few tips when you plan your business using these business model templates.

  • Jot down your ideas – all your ideas without evaluating them first.
  • Group them – group ideas into themes.
  • Evaluate each group – evaluate each group and discard duplicates or ones that are similar. At this stage, you don’t want to limit the possibilities too early.
  • Gather your data – pool all the data you have currently on your ideal customer and identify any gaps in data that are important.
  • Invest time/money (dependent on budget) in trying to bridge the data gaps – use online reports, surveys, observations – a mix of data.
  • Value proposition canvas – start with the value proposition template to get into the detail of the jobs, gains and pains of your customer.
  • Move to the business model or lean startup canvas – use your ideas to create the business model.
  • Check your business model vs competitors – what can you do differently better than competitors.
  • Create a strategy – a business plan is not a strategy. A strategy evaluates your capabilities and ideas vs the market and trends.
  • Research the trends and use supporting data to clarify if you have a strong or weak strategy.

In this tutorial, I will tell you about Exsheet Business Canvas Template. The  Business Model Canvas Template of Excel  is a spreadsheet template that can help you design your business model canvas with ease. The Business Model Canvas is likely to be the most well-known and used business modelling system in the world. This tool was developed by Alexander Osterwalder, in his book entitled Business Model Generation.

It is user-friendly and different from everything that had been previously proposed, because it dispenses pages and pages of explanations and, on the other hand, focuses the attention of interested parties on a single canvas.

This blank canvas is divided graphically into nine building blocks, which  must be filled in as follows:

  • Customer Segments : you should start filling out your  Business Model Canvas  here. That’s because it’s easier to design your business when you already know who you’re selling to. Try to answer as briefly as possible to the question: “Who is my primary customer?” or “What kind of customer can I generate value for”?
  • Value Propositions :  having defined who your audience is, in the first block, you must now think about what needs of those people your product can meet. Ask yourself “What value do I deliver to my consumer?” Basically, try to highlight what differentiates your product or service from the competition.
  • Channels :  the question here is “What are the best ways for me to reach my customer?” List, in this block, all the ways through which your business can deliver value to your customer, whether sales channels, distribution or even communication and marketing.
  • Customer Relationships :  the purpose of this block is to bring together all the service, communication and after-sales strategies that your business will use to create a relationship with the customer, in order to guarantee the retention of your audience, preventing them from migrating to the competition.
  • Revenue Streams :  “How and how much will my customer pay for the value proposition I will be delivering?” This block outlines how your business will make money. You can have more than one revenue stream also, and it is important that all of them are included here. For example, sales, subscription, licensing, etc.
  • Key Resources : to fill this block, you first need to ask yourself “What resources are essential for my business to be able to deliver value to the customer?”. Then, you must also include the necessary resources to keep your channels and relationship strategies working. In short, they are all fundamental assets for the maintenance of the business, such as software, human resources, machines, among others.
  • Key Actives :  the purpose of this building block is very similar to the previous one. Indicate here all the essential activities for your business to work out and deliver value to the customer. They can be development and maintenance of technologies, production line, logistics and distribution etc.
  • Key Partners :  inform in this block who your business partners are, observing the motivation of each one, whether they are suppliers, service providers, outsourced companies, among others.
  • Cost Structure : it is interesting to let this as the last block of the Business Model Canvas to be completed. By doing so, you will have already defined what the main activities and resources are so that your business can deliver value to the customer. Therefore, you will be able to define the costs that these and the other blocks may involve and, thus, explain them finally.

  • Concierge or customization This business model involves taking existing services or products and then adding customized elements to the transaction. This process makes each sale unique for the customers.
  • Crowdsourcing If you think you have the capacity to gather a large group of people to contribute content to the website of your business , then you could go into the business of crowdsourcing. This type of business model is often paired with advertising to increase the chances of generating revenue. If you want to succeed in this type of business, make sure that you provide the right kinds of rewards or incentives to the people while still focusing on building a viable business.
  • Disintermediation If you’re planning on manufacturing a certain kind of product which you want to sell in stores, you would have to work with several middlemen in order to get your products from a factory all the way to the store shelves. But when you use a disintermediation business model, you sidestep these middlemen. You sell your products to the customers directly. In doing this, you don’t have to deal with a lot of costs. Also, you would be able to build direct relationships with your customers.
  • Fractionalization Rather than selling your whole product, you can simply sell a part of it using this type of business model. That way, you would still have control over the product while you earn money off it.
  • Franchise This is a very common type of business model, especially in the restaurant industry. Here, you would sell a plan or “recipe” for starting and for running a business to interested parties. You would sell access to your brand while offering your support services too. Then you would help new franchise owners to set up their businesses too. This type of model means that you would sell access to a working business model which you have developed.
  • Freemium This type of business model refers to when you give part of your product or service to your customers for free. Then you charge them for premium services of features. This means that you would only charge customers who would like to have access to advanced features will.
  • Leasing For this type of business model, you have to come up with an agreement with an expiry. As the end of the agreement, the customer returns the product to you. This is very common for high-priced products which customers cannot afford to purchase.
  • Low-touch This business model involves your business lowering your prices in exchange for fewer services. If your customers want to avail of additional services, they would have to pay extra.
  • Marketplace Here, you permit sellers to list the products they’re selling to provide customers with an easy way to connect with sellers. This type of business model allows you to generate revenue from several sources and you can use it for both services and products.
  • Razor Blade This business model involves you selling a durable product lower than its cost for the purpose of increasing volume sales of a disposable but high-margin component of said product. In some cases, businesses practically give the components away since they know that customers cannot use the product without purchasing the other components.
  • Reverse Razor Blade This is the exact opposite of the razor blade business model where you offer high-margin products while promoting the sales of low-margin companion products. Just as with the razor blade model, you entice your customers to join a kind of ecosystem of your products to keep your customers coming back for more.
  • Reverse Auction For this business model, you would present your lower prices to your buyers first. This gives them the option to select these prices. You would typically see such business models when contractors offer bids to work on a specific project or when you’re shopping for mortgages.
  • Subscription This type of business model is becoming more common these days. Here, you would charge your consumers with a fee to subscribe to your services. Although this used to be very common with newspapers and magazines, you can now find it in service industries too.

This model allowed them to meet the needs of their clients by offering a competitive price while maintaining sustainable costs. Investors and analysts can assess the success of their business model by taking a look at the gross profit of the company. This refers to the total revenue of the company minus the cost of sold goods. When you compare this value to the main competitors, it gives you a good idea of how effective your business model is.

However, relying solely on gross profit might mislead you. Therefore, you must also examine your net income or cash flow. This refers to the gross profit minus your operating expenses. This shows you the amount of real profit generated by your business.

The two main levers of a successful business model are costs and pricing. When you raise your prices, you can find inventory at lower costs to increase your gross profit. Despite this, a lot of analysts still consider gross profit as an important indicator when evaluating business plans.

When you have a good gross profit, this suggests that you have a sound business plan. But if you have too many expenses, you may have to make a few modifications to correct this issue. The bottom line is that when you have a superb business model, you can ensure that your business will run smoothly.

A business model is made of various parts.

The value proposition.

First you have to know what you want to do (The VALUE PROPOSITION) with your business, your startup or current company and this does not start with "I want to do money", because it has been proven a million time that money has no lasting effect on willpower, pleasure at work, drive, etc...Of course if you have no money at all, then your priority in the short term is to make money to be able to grow bigger. The only way people are driven for the long term is by passion . So your business model has to be driven by a passion and show the banker/investors (if you need some) that your passion will contribute to their well being too. In my case, I am passionate about helping people and seeing that my efforts have produced an added value to these customers. Some are driven by discovering new planets, some by developing new virtual reality glasses, some by creating new medicine, some are feeding of the wellbeing, happiness or contentment they are producing and this is enough to drive them. At the end it is all about you being content even better happy with what you are doing and this leaves a lot of open avenues to explore and create a business. I am writing here and hopefully it will have a positive effect that in return will make me happy.

Happiness is important but making money while being happy is even better. So that is why you have to do something you like but also that other will benefit of.

In the case of a Cupcake factory , the business model value proposition could be written a a few sentence: We provide to our customers a cupcake for every occasion. These are healthy cupcakes (low sugar, low fat, ....) and we guaranty that they are locally produced with local ingredients.
